Tools like HeyGen and Kling produce impressive AI avatar videos, but they lock the capability behind per-credit or per-seat pricing that adds up fast at any meaningful volume. For creators and developers who need to generate dozens or hundreds of videos, the cost structure makes production infeasible.
We built and deployed a self-hosted AI avatar pipeline for the client that turns a portrait photo and an audio file into a finished talking-head video — no subscriptions, no per-credit limits. The client uploads an image and a voiceover, and the pipeline handles everything: lip-sync, animation, and video output. We handled the full setup and deployment on cloud GPUs, so the team could start generating videos immediately without touching any infrastructure themselves.

Research & model selection
We evaluated the available open-source video generation and lip-sync models to find the combination that produced the most realistic output. Quality that matched paid tools was the bar. We didn't ship until it cleared it.
Pipeline setup & deployment
We set up the full pipeline on cloud GPU infrastructure and handled all configuration on the client's behalf. The client had no infrastructure to manage, they just uploaded an image and audio and got a video back.
Handoff & training
We walked the client's team through the full workflow so they could generate videos independently. No technical knowledge required, the process is as simple as uploading two files and pressing run.
